"Helping businesses unlock the power of AI" is the most common positioning in the AI services market, and it books almost no calls. Nobody describes themselves as "a business that wants to unlock AI." A niche works when a stranger reads one sentence and pictures a specific person with a specific problem.
First, pick your agency type
Before you choose an industry, choose which of the four AI agency types you are running:

Then write the one-line niche
Use this exact structure and fill every slot:
I help [specific buyer in a specific industry] [specific measurable outcome] using [specific AI capability], so they can [business result they already care about].
A weak version: "I help businesses unlock the power of AI to grow faster." A strong version: "I help independent law firms with 5 to 25 lawyers cut document-review time by 40% using a custom assistant trained on their precedent library, so paralegals get those hours back for billable intake."
Every word should be one the buyer would use about their own situation. If they would reword it to sound like themselves, reword it now.

- The company test. Name three real companies, by name, that fit your buyer description. If you can't, the description is too abstract.
- The finance test. Your outcome must be measured in a unit a finance team tracks: hours saved per week, leads booked per month, tickets resolved per shift. "Better insights" fails.
- The explanation test. Describe the AI capability in three sentences. One sentence sounds thin; ten sounds too complex to repeat to a colleague.
Then do the real test: send the sentence to three strangers who work in that industry and ask, "If this showed up in your inbox, would you take the call?" If at least two name a person at their company who would, you have a niche worth building on.
